AI Projects That Work: Start With Friction, Not Features

Across mid-market and enterprise organizations, the same AI story keeps repeating: licensed seats, a training rollout, and six months later, no one can point to a business outcome.

Organizations deploy Microsoft 365 Copilot, spin up Power Automate flows, or stand up Azure AI Foundry environments, and then wait for productivity to materialize. When it doesn't, the diagnosis is usually the same: the team started with the tool and worked backward to find a use case, rather than starting with a genuine operational problem and selecting technology to address it.

Gartner found that at least 50% of generative AI projects were abandoned after proof of concept, citing poor data quality, unclear business value, and escalating costs. Poor planning, more than any technical shortcoming, drives that number.

Why Tool-First AI Rollouts Consistently Fall Short

The pressure to "do something with AI" is real. Boards want visibility. CFOs want to see ROI. Vendors are aggressively positioning their roadmaps. The result is a pattern where IT leaders end up licensing seats, scheduling training, and waiting for adoption to justify the spend, all without answering the foundational question: where are the hours going?

Users find Copilot helpful for drafting emails but don't see it touching any meaningful workflow. Automation flows get built for processes that weren't broken. Executives who were promised productivity gains start asking questions the IT team can't answer with data.

The deeper problem is that "AI adoption" is typically measured by license utilization or user engagement rather than business outcomes. Those are proxy metrics, and they tend to obscure whether the investment is generating any actual return. Before selecting a tool, the honest question is: what does this organization spend time on that it shouldn't have to?

Identifying Operational Friction Worth Solving

Friction worth solving has specific characteristics. It's repetitive, measurable, involves handoffs between systems or people, and carries a meaningful cost in time or accuracy when done manually. General inefficiency or process dissatisfaction doesn't automatically qualify.

Effective friction identification draws from three inputs:

  1. Process observation. Where are approvals sitting? Which reports take the most manual effort to produce? These conversations often surface the same three or four problems across departments that have never been formally documented.
  2. System telemetry. Tools like Power Automate's process mining capability surface what's actually happening inside workflows, not what stakeholders think is happening. Power Automate process mining extracts event log data from systems of record to visualize real process flows, identify bottlenecks, and surface automation opportunities that would otherwise take weeks of manual analysis to find.
  3. Interview-based discovery. Ask department leads where their teams spend the most time on work that produces the least output. The answers tend to be concrete in a way that survey data rarely is.

Matching the Problem to the Right AI Approach

Once you've identified real friction, the next decision is which type of AI intervention actually fits. This is where many projects go sideways, defaulting to Copilot for everything when the problem calls for structured automation, data enrichment, or a custom agent.

  • Microsoft 365 Copilot is best suited for knowledge-intensive work where output varies by context: drafting communications, synthesizing meeting notes, summarizing documents, or generating first-draft analysis. It performs best where work is inherently unstructured and where human judgment remains in the loop. It's a poor fit for process steps requiring consistency, compliance logging, or integration with downstream systems.
  • Power Automate is the right choice for structured, rule-based workflows with defined inputs and outputs: invoice processing, approval routing, compliance notifications, and system-to-system data movement. When a task looks the same every time it runs, automation outperforms generative AI.
  • Azure AI Foundry and custom agents are appropriate when neither Copilot nor standard automation addresses the use case: a domain-specific model trained on proprietary data, a multi-step agent orchestrating across systems, or a retrieval-augmented generation workflow against internal content. Getting this matching decision wrong is expensive. The cost isn't just wasted licensing; it's the organizational skepticism that follows when a high-visibility AI project produces nothing the business needed.

Structuring a Pilot That Produces Defensible Results

A few principles hold across almost every successful AI implementation:

  • Scope to a single, well-defined process. One clean use case with measurable before-and-after data outperforms ten vague ones every time.
  • Define success metrics before deployment. Time savings, error rate reduction, cycle time, or manual handoff volume are all measurable if you baseline them first.
  • Put the right users in the pilot. Early adopters will make anything work. Mid-adopters, people who aren't resistant but won't compensate for a poor tool fit with extra effort, give you the more useful signal.
  • Plan for iteration. Build refinement cycles into the timeline so the first round of adjustments isn't mistaken for a failure.

Governance Belongs at the Start, Not the End

One reason AI projects get abandoned after proof of concept is that governance requirements surface late, after the solution has been designed without them. Data classification, access controls, retention policies, and compliance logging need to be in place before a workflow goes into production.
